Start from the job

The same tool can be excellent for coding and unnecessary for content review. Evaluate fit against the workflow, not popularity.

Buy the bottleneck

Pay for the layer that improves a measured limitation: quality, context, integration, speed, privacy, or reliability.

Keep an exit path

Document where prompts, files, evaluations, and workflow data live so a vendor change does not erase the operating knowledge.

    Define five layers

    List the model, user interface, tools or connectors, source data, and human review point required by your workflow.

    Expected result: Every tool has one named role and no role is duplicated without a reason.

    Set non-negotiables

    Write your maximum monthly cost, data boundary, required integrations, acceptable latency, and review requirement.

    Expected result: A product can be rejected using written criteria rather than preference.
  3. 03

    Compare two candidates

    Use the same three real tasks with both candidates. Record accepted output, time, retries, and total cost rather than feature count.

    Expected result: The primary choice is supported by task-level evidence.
  4. 04

    Choose the minimum stack

    Select one primary tool per required layer. Mark all other tools Optional, Later, or Rejected.

    Expected result: The stack can be explained in one short diagram or paragraph.
  5. 05

    Plan replacement

    Name what must be exported and which tool could temporarily replace the primary choice if pricing, access, or quality changes.

    Expected result: The workflow has a realistic exit path without paying for a duplicate stack today.

Create a one-page stack card

Document your workflow, five layers, chosen tools, monthly cost range, optional upgrades, and one fallback route.

You are done when:

  • Every tool maps to a required role.
  • Variable usage costs are separated from subscriptions.
  • The stack includes a human review point and an exit plan.
